The problem

A measured baseline, then a network that stopped moving.

Health Y Sol came to us shipping daily volume through a single induction point. We ran a shipping evaluation, set up label segregation and routing rules in their ShipStation, and put every shipment on a measured baseline: each label is compared against a like-for-like benchmark at the moment of purchase, so savings are facts, not projections.

Last fall, a tariff rule change collapsed volume across a segment of the parcel market. Line-haul trucks that depended on that volume stopped moving on schedule, and Health Y Sol packages sat in the network. Transit times stretched past a week, customers opened tickets, and the team reshipped orders rather than lose them.

The work

We built the claims case ourselves.

We did not wait for the carrier's claims process to find the problem. We pulled tracking data for every shipment in the affected window and flagged every package that had gone seven days or longer without a carrier scan, roughly a quarter of everything shipped in that window.

We split the claim into two buckets, the transportation cost and the wholesale cost of orders already reshipped, and argued the claims-window technicality on the client's behalf. The carrier refunded the transportation cost in full and issued a credit for the reshipped orders. When service resumed, we restarted with a one-day test at a fraction of normal volume before turning the rest back on.

The outcome

Quiet, measured, per label.

Since the disruption, the work has gone back to what it usually looks like. Health Y Sol's labels price out meaningfully below benchmark, measured from carrier invoices rather than projected, and the ledger reconciles to the penny.
